Why Industrial Diesel Engine Cylinder Heads Fail

Spend much time listening to heavy machinery operators and you'll hear about how the engines powering their excavators are put through hell. Platforms like the Komatsu SAA6D107E and the powerplants inside XCMG XE210-XE300 series excavators are die-hard powerhouses. However, the brutal nature of trenching, digging, and lifting all day means these engines endure constant, severe thermal cycling.

Over time, this extreme heating and cooling can push factory engine components past their breaking point. One of the most common and frustrating failures operators face is a cracked or warped cylinder head. But why does this happen, how can you spot it, and more importantly, when does it make sense to replace just the cylinder head instead of swapping the entire engine?

The Symptoms of a Failing Cylinder Head

A failing cylinder head often masquerades as a blown head gasket, since both share nearly identical symptoms. Here is what to look out for on the job site:

  • Thick White Exhaust Smoke: If your excavator is blowing sweet-smelling white smoke (steam) that persists long after the engine has warmed up, you have a problem. This means coolant is finding its way into the combustion chamber through a crack in the head or a compromised head gasket.
  • Milky Engine Oil: Check your dipstick. If the oil looks like a foamy, milky milkshake, coolant is mixing with your engine oil internally. This requires an immediate shutdown to prevent destroying your bottom-end bearings.
  • Pressurized Coolant System: A cracked head can allow highly pressurized combustion gases to leak directly into the engine's water jacket. If your coolant reservoir is bubbling like a jacuzzi or actively pushing coolant out of the overflow under load, you've likely got a cylinder head breach.

The Danger of Ignoring the Signs

Some operators try to limp their machines through the end of the busy season by constantly topping off the coolant reservoir or ignoring a slight misfire. This is a critical mistake. Continuing to operate an excavator with a compromised cylinder head can lead to hydrolock; coolant fills the cylinder, and because liquid cannot be compressed, the piston bends the connecting rod or cracks the engine block.

Additionally, burning coolant produces acidic exhaust byproducts that can coat and destroy the intricate sliding nozzle rings inside the variable geometry turbochargers (VGT) found on modern Komatsu and XCMG machines.

Why Buy a Remanufactured Cylinder Head?

Equipment owners seeking a fix will have to ask themselves: Should I buy a standalone cylinder head instead of replacing the entire engine? The answer comes down to cost and the condition of your engine's bottom end, i.e. the block, pistons, and crankshaft.
